Segmentation is the automation most often built before it can pay for itself. With enough customers and enough history behind them it directs real money, and below that threshold it produces groups too small to act on and a system that nobody maintains.
Grouping customers, and when it is not worth doing
Useful segmentation starts from a decision you are going to make rather than from the data.
If the question is who should receive a particular message, the segment is defined by relevance to that message and everything else is noise. Groups built the other way round — cluster the customers and then look for something to do with them — reliably produce categories nobody can act on, described in language nobody in the business uses. The threshold question is honest and rarely asked: a segment worth treating differently has to be large enough that the difference is measurable, and on a small customer base almost none are. What works at every size is far simpler and usually already available: separating people who have bought once from people who have bought repeatedly, and knowing who last bought a long time ago. Those two distinctions carry most of the value that elaborate segmentation promises, they can be explained to anybody, and they do not need a model to maintain them.

When is segmentation premature?
When the groups are too small for the difference to be measurable. A segment of forty customers treated differently produces a result indistinguishable from chance, so the business learns nothing and maintains a system in exchange. Below a few thousand customers this is usually the situation.
What should segments be built from?
A decision you are about to make. Defining the group by who genuinely needs a particular message keeps it actionable. Clustering first and looking for a use afterwards reliably produces categories nobody can act on, named in language that appears nowhere else in the business.
What works at any size?
Two distinctions: bought once against bought repeatedly, and how long since the last order. Those carry most of the value that elaborate segmentation promises, they need no model, and anybody in the business can explain what a message to that group is for.
