What makes it manageable is doing it on a schedule rather than in response to an incident, and doing it in the right order: language version first, then the platform, then extensions, testing after each rather than all together so a failure has one obvious cause. The part that decides the timescale is not the upgrade itself but the audit before it. Every extension has to be checked for whether it still exists, still has a maintainer, and still supports what you are moving to. That audit reliably finds two or three that do not, and each of those is a decision — replace, pay somebody to maintain it, or do without — that has nothing to do with the upgrade and everything to do with why the upgrade keeps getting deferred.
